Most expansion mistakes are made in the first 90 days

Companies that succeed at home still get these wrong in a new market.

  1. 01

    Wrong first customer

A familiar buyer profile at home can be the wrong beachhead abroad. Segment, channel and willingness-to-pay shift across borders.

  2. 02

    Regulatory or tax surprise

Permits, local entity requirements, employment law and tax treatment differ by country. Getting them wrong can stop a launch before it starts.

  3. 03

    No local trust or partners

First customers, distributors and hires need local trust. Without it, even a strong product gets ignored.

How we open a country

The First Mile. Five steps, from first signal to an installed country team. Every step can stop if the evidence says no.

  1. Trigger

A customer request, a partner in the market, or a funding round. Something signals the country is real.

  2. Map

We map your company against the market: buyers, regulation, competitors, trade terms. A free first view, then a full reviewed map with named potential customers.

    Expansion Readiness Diagnostic

A structured diagnostic of your company's readiness for a specific market, completed from public data and your own answers. Tells you what you already have and what you would need to build.

  3. Validate

We test the map's conclusions on the ground: customer conversations, pricing checks, regulatory deep-dives. A go/no‑go decision in weeks.

    Country Validation Sprint

A time-boxed sprint to validate the market on the ground: real customer conversations, pricing signals, regulatory checks, and a go/no‑go recommendation with evidence.

    Stop

    Stopping is a result.

  4. Activate

First customers, legal entity, local payments, a working sales motion — the basics that make you operational in the new market.

    Market Activation Sprint

First revenue in the new market. We set up your legal entity, local payments, initial customers and a working sales motion, all within a fixed window.

  5. Install

We hire and install a country manager or pod that runs the market as your local team, with our ongoing support.

    Country Manager Install

We recruit, hire and install a country manager or a local pod who runs the market as your team, backed by our Expansion Board for ongoing support and accountability.

Ongoing support

Expansion Board

After the install, the Expansion Board meets regularly with your country lead to review pipeline, fix blockers and keep the market on track.

For companies considering an acquisition as their entry path, we coordinate due diligence, valuation and deal execution. Advisory work only, no brokerage.

What a map tells you

Every map reads your website and public data about your company, then places you in the corridor between your home market and your target. For goods companies, it reads trade flows and tariff coverage. For software, it maps the corridor.

Example

  1. Your company, sized and placed

The map reads your site to understand what you sell, who buys it, and which country you operate from. Goods or software — the map adapts.

  2. Trade flow between the two countries

For goods companies, the map shows what Brazil already imports from your home country in your product category. For software companies, the map shows the corridor without trade data.

  3. EU–Mercosur treatment

For goods exported from the EU, the map shows how the EU–Mercosur agreement treats your product chapter: which tariff lines go to zero and when. A link leads to the full calculator for your exact product code.

What the map can't tell you

  • Whether your product actually qualifies under the specific rules of origin. We check that when we review your map by hand.
  • Which of the identified buyer segments would actually buy from you. The map is a hypothesis, not a signed contract.
  • Local pricing, channel margins and competitive dynamics. The map is a starting point for a conversation, not the end of one.
